The premise

A method is only as good as what it refuses to skip.

Six phases, each closing on an artifact rather than an opinion. No phase opens until the one before it has produced something you can hold, and no engagement reaches a recommendation before it has produced a reading.

Rule 01

The reading comes first

Discovery and diagnosis occupy two full phases because a fix proposed before a reading is a guess with a budget attached.

Rule 02

Every phase produces an artifact

A map, a reading, a specification, a practice, an installed system, a second reading. Phases close on objects, not on meetings.

Rule 03

The measure is set before the build

Design defines what will be different and how it will be known. Anything without a measure does not enter scope.

Rule 04

Sustain is a phase, not a hope

The method ends by re-running the instrument and writing what held into structure, so the result outlives the engagement.

Phase 01

Discover

We listen to the organization as it actually operates rather than as the org chart describes it: conditions, pressures, history, and the decisions people have quietly stopped bringing forward.

Diagnose

The instrument runs. We index confidence erosion across the organization and locate where authority thins, under what conditions it fails, and what it costs in decisions that never surface.

Design

Target state, scope, and measure are specified together. If we cannot state what will be different and how it will be known, the phase does not close and the build does not begin.

Develop

Capability is built in the conditions it has to survive, with the people who will own it. Authority practiced only in a training room is authority that stays in the training room.

Deploy

The build enters live operation. Structures, decision rights, and language join the real rhythm of the business, where they either hold under pressure or show us precisely where they do not.

The system

Three disciplines carry the six phases.

The phases describe sequence. The disciplines describe the kind of work each phase calls for. Most engagements move through all three, in this order, at their own pace.

The method runs with your people, not around them.

We do not build in isolation and present at the end. Your operators sit inside the phases, because the people who will hold the system are the only ones who can tell us where it will fail first.

That is also the exit condition. An engagement closes when your team runs the practice without us in the room, and the reading holds without our hand on the instrument.
